You may not have a lead problem. You may have a revenue leak.

Most teams solve a slow pipeline by buying more leads. That usually makes the leak bigger, not smaller — the same percentage of a larger number still disappears.

Here’s what that looks like inside a CRM most owners haven’t reviewed closely in months.

New lead · 42 min ago
First call attempt logged. No follow-up task created.
No next step
Status: Contacted
Marked contacted three days ago. No assigned agent on record.
Unowned
Nurture sequence · ended
Auto-nurture stopped after day 7. No manual follow-up since.

Still marked “Active” in the pipeline. Never moved to reactivation.

The category model

The eight stages between a lead and a closing.

Most teams can see their pipeline. Few can see where it’s quietly losing money between stages. Click a stage to see what good looks like, the leak we find most often, and what we change.

The math

What would one recovered closing a month be worth?

Enter your own numbers. This is a conservative, editable estimate — not a guarantee.

Conservative annual recovery range
$96,000 – $192,000
Roughly 8–16 additional closings a year, based on your inputs.

Assumes a modest 1–2 percentage-point improvement in lead-to-close conversion — a conservative outcome for teams with slow first response, no defined nurture cadence, and no reactivation process. Illustrative estimate based on your inputs, not a guarantee of results.

The offer

The Real Estate Lead Conversion System.

Four connected phases. Not a bundle of services — one system, installed in sequence.

01

Diagnose

We map your CRM data, lead sources, response times, and ownership gaps across all eight pipeline stages.

Outcome: a complete Revenue Leak Map of your current pipeline.

02

Repair

We fix routing, response SLAs, nurture action plans, and the handoffs between agents that leads currently fall through.

Outcome: every lead has an owner and a defined next step.

03

Operationalize

We define roles, daily workflows, and train your team to run the system — including coaching on the parts that stay manual.

What an audit finds

What we find when we audit a real team’s CRM.

Illustrative teardown reflecting patterns we see repeatedly across 8–20 agent teams. Presented as a composite example, not a specific client’s result — publishable case studies with permissioned data will replace this section as they’re completed.

Common findings, by stage
01

Median first response time across sources ran well past the window where contact rates typically drop off — with no SLA in place to catch it.

02

A meaningful share of leads sat unassigned in the CRM for more than 24 hours, particularly on nights and weekends.

03

Nurture sequences existed but ended automatically after a fixed number of days, with no manual next step to catch what came after.

04

No reactivation process existed for leads older than 90 days — despite years of accumulated database volume.

SLA Matrix

Defined response and follow-up timing for every lead source and pipeline stage — so “fast” stops being a feeling and becomes a measurable standard your team is held to.

Pipeline Stage Definitions

A shared, written definition of what “Contacted,” “Nurturing,” and “Appointment Set” actually mean — so every agent’s CRM says the same thing, and your reporting can be trusted.

Who this is for

Who this is built for.

Strong fit

8–20 agents on your team
An existing CRM with real lead volume, or a database of past leads
Ownership willing to enforce a process, not just install software
You can measure — or want to measure — what happens after a lead comes in

Not the right fit

Solo agents with fewer than 50 leads a year
Teams not currently using any CRM
Looking only for a shared-lead or lead-generation service
Before you talk to us

Questions worth asking before you start.

Do you generate leads for us?
No. We work with the leads and database you already have. If you also want lead generation, we can discuss it separately — but it isn’t the core of this system, and we won’t sell it to you by default.
Do we have to replace our CRM?
No. We build inside the CRM you already use — Follow Up Boss, Lofty, BoldTrail, BoomTown, HubSpot, and others. The system fixes process and automation around your stack, not a replacement for it.
What access do you need?
Admin or integration-level access to your CRM and the lead sources you want connected. You’ll get an exact list before anything starts, and access can be scoped or revoked at any time.
How is revenue measured?
Through stage conversion, response time, and source- and agent-level close rates inside your CRM — not through vanity metrics like impressions, clicks, or likes.
What does our team have to change?
Response habits, follow-up cadence, and how consistently the CRM gets used. We build the system to make that easier to do, not harder — including alerts and accountability that don’t rely on willpower.
How long does implementation take?
Most teams are fully installed within six to eight weeks, starting with whichever stage is leaking the most revenue.
What happens after installation?
We monitor dashboards and run a monthly review. The system is built to keep improving quarter over quarter — not to be installed once and left alone.
Who is not a fit?
Solo agents, teams without any CRM in place, and anyone looking only for more leads without fixing what happens after a lead arrives.
